Harbor Ridge runs sixty stores out of two distribution centers and had a warehouse system that the vendor had stopped supporting. The deal happened in 2020, and nobody could visit anything.

Discovery was done over video with a phone taped to a forklift. The brief came out of it anyway: picks per hour, mis-ships per thousand, and the overtime bill on the night shift. The pilot ran at the smaller distribution center with a pass mark their operations director wrote herself.

It was the first six-figure deal Corridor signed without anyone from the company setting foot on site, and the plan we used became the company's template for remote deals.
