Meridian runs eleven refrigerated distribution centers across the Mountain and Central regions and had three different systems tracking temperature, dock time and shrink. The ask arrived as a request for a demo. I asked for a day on the dock at the Aurora site instead.
Discovery took three weeks and four sites. The brief that came out of it was one page: shrink per pallet, dock-to-store hours, and the number the CFO would sign off against. We ran a pilot at Aurora for thirty days with the pass mark agreed in writing before day one. It passed on day twenty-two.
Commercials were built from the pilot's own numbers, with procurement and legal on the mutual action plan from the first draft. The agreement was signed on the date written on the plan, and the implementation team inherited the pass mark as the customer's acceptance criteria. Deal of the year at Freightline, 2024.
